Monday

Your goal

Your job today is to keep problems from getting bigger: get the high-stakes messages handled in time. At 5:00 you will see how many you caught, and how many problems you let escalate.

Your team's impact tracks how it is going. It is how much your decisions helped the team, weighted by how much each message mattered. A big, urgent message moves it a lot. A small one barely moves it. Some days something goes wrong, and you will not know when.

What the numbers mean

Time
The clock runs from 9:00 am to 5:00 pm. It moves only when you act, and every action uses minutes.
Focus
Your mental energy. Doing a task yourself drains it. When it runs out, everything you do yourself takes half again as long. A break refills some.
Team impact
A score from 0 to 100, starting at 50. It rises when you handle things well and falls when you miss or mishandle them. Some consequences arrive hours later, so it can drop after a choice that looked fine.
Judgment index
At the end of the day, your final team impact becomes your judgment index. It is saved in this browser so you can see whether you improve from one attempt to the next.

Your five moves

Do it now
You handle it yourself. It costs time and focus, and it is right for what only you can do.
Delegate
A teammate handles it. It is quick, but it only works for tasks they can do well, and a teammate who is already busy does worse.
Schedule
You put it off. That is fine for something that is not due today, and costly for something that is.
Decline
You close it without acting. That is right for noise, and costly for anything that mattered.
Send a holding reply
A quick note that you are on it. If something is due today, it buys you a little more time. The message stays in your inbox, so you still have to deal with it.

Some messages come with their own specific responses instead of these five. Read them and pick the one you think is best. They are all things a real team lead might do, and not all of them work out.

When your inbox is empty, the day moves on to the next message by itself. You can also take a break to refill some focus. If you want a reminder of how to sort messages, open the Triage guide at any time. Time stops while you read it.

At 5:00

You will see a priority matrix of your choices, what a strong response looked like on the key messages, your day in order, any habits that showed up, how you handled the crisis, and a note from Dana.

Keyboard: arrow keys move through the inbox, and keys 1 to 5 choose an action. About 10 to 15 minutes. Nothing is graded.

Triage guide

Ask two questions about every message: how much is at stake, and when is it due? Time stops while this is open.

Important and due soon
Do it now. Only you can fix it, or it cannot wait.
Important, not due today
Schedule it, and mean it. Put a time on it so it does not slip.
Due soon, less important
Delegate. Hand it to someone who can do it well and is not already swamped.
Neither important nor due
Decline. Say no kindly and move on.

If you cannot get to something important in time, a holding reply can buy you a little room.
